Xbox Takes PHYSINT: Sony Canceled Kojima's Project, and the Studio Spent Three Months Looking for a New Publisher

Companies' News

PHYSINT — the espionage action game Hideo Kojima has called the culmination of a career's work — will be published by Xbox. The project changed partners after PlayStation Studios ended the collaboration without giving reasons. Kojima Productions spent three months searching for a new partner and announced the outcome on September 10.

The agreement covers more than one game: it also includes OD, the horror title the studio is making together with Xbox, as well as joint film and television projects. Neither side disclosed the financial terms, the list of platforms, or PHYSINT's release window.

Kojima and Sony describe the split differently

The two companies' wording diverges. PlayStation Studios said that “after careful consideration, it made the difficult decision to step away from its collaboration with Kojima Productions on the PHYSINT project,” adding that it still holds Kojima's vision in high regard and looks forward to further joint work with the studio.

Kojima described the same situation differently: by that account, in mid-June the studio “unexpectedly received notice from PlayStation Studios that the PHYSINT project had been canceled.” Then came three months of searching for a new partner, at the end of which the studio settled on Xbox. “We found in Xbox a partner with whom we share a common vision of the future, and decided to join forces once again,” Kojima wrote. Development, according to the studio, continues.

From the Xbox leadership, Asha Sharma commented on the deal this way: “Creators have a choice in where and how they bring their ideas to life. We are honored that Kojima-san has chosen XBOX to work on PHYSINT together with KOJIMA PRODUCTIONS. Kojima-san's drive to challenge convention reflects the kind of creativity we want to support at XBOX.”

What is known about PHYSINT

The game was announced in early 2024: Kojima presented the project alongside PlayStation Studios head Hermen Hulst, and at the end of the trailer the camera pulled back to reveal the Columbia Pictures logo — hinting at a possible expansion of the project beyond games. PHYSINT was described as a next-generation espionage action game and as the culmination of Kojima's work; it has come to be seen as a spiritual successor to Metal Gear Solid.

The cast is known: Charlie Fraser, Don Lee and Minami Hamabe. The studio had previously shown an experimental CG model of Hamabe. Neither Xbox nor Kojima Productions has said anything about the technological side of the move — the engine and tools the game will be finished on — and for the team that remains the main production uncertainty: changing the technology base mid-production means rebuilding the pipeline, from rendering and animation to asset formats and the processing of actor scans.

Kojima's second project under Xbox

For Microsoft this is an expansion of an already existing collaboration. The cinematic horror OD, also known as Overdose, was announced by the studio in 2023, and it too is coming out with Xbox's involvement. Among its announced features is a mechanic that softens frightening scenes for players who find it too scary. No release date has been announced.

Beyond OD and PHYSINT, the partnership extends to non-gaming areas as well: Xbox and Kojima Productions have announced joint work in film and television.

Why Sony let go of a project like this

Sony did not give reasons for the cancellation, but the decision falls against a familiar backdrop. In recent years PlayStation Studios has been shrinking its portfolio: studios were closed, projects were canceled, and those very steps were explained by the rising cost of development and the general climate in the industry. An expensive auteur single-player blockbuster with a release horizon beyond the current console generation fits poorly into that logic — it is the longest-term money possible at high budgets.

For Xbox the calculation is probably the opposite. The division has also been through layoffs and project cancellations, but at the same time it has abandoned strict exclusivity and started releasing its games on competing platforms. In that model a big auteur name works not so much as an argument for buying a console as content for the subscription and for sales on all platforms at once, which is why Xbox's risk assessment is different.

A separate detail is the mention of film and television in the agreement itself. Kojima has long been building the studio as a media company, and, judging by the 2024 announcement with the Columbia Pictures logo, the “game plus screen adaptation” pairing was part of the arrangements with Sony as well. The fact that Microsoft has taken on that role points to a bet on the franchise beyond the games market. If the trend holds, independent auteur studios will gain a stronger negotiating position: platforms compete for them publicly, and a project's cancellation by one publisher stops meaning its death.

Community reaction

The reaction on X to PHYSINT's move to Xbox is almost unanimous: Sony's decision is seen as a glaring blunder and a blow to Hideo Kojima after decades of collaboration. PlayStation's official post about the “considered decision to step away from the project” was immediately passed around in quotes and mockery: people compare what happened to the way Konami once showed Kojima the door, joke that the studio “came dangerously close to releasing an interesting game,” and demand that management be held to account. Former PlayStation studios head Shuhei Yoshida publicly wrote of being stunned as well. At the same time, many are glad the project has been saved: Xbox and PC players are celebrating a likely release without years of being tied to PlayStation, and part of the audience says it is ready to buy a Microsoft console for PHYSINT. There is skepticism, but it is in the minority: individual voices allow that the budget and risk of an auteur espionage blockbuster simply did not line up with Sony's strategy. The main argument is whether the game will become an Xbox exclusive.

“Please be understanding: Sony did not make this decision lightly. PlayStation came dangerously close to having a game, and harsh countermeasures had to be taken.”

“PlayStation wanting to cancel PHYSINT is insane. It is time to ask what part of PlayStation's leadership is actually doing.”

— @Genki_JPN (X)

“Hideo Kojima-san. I will follow you anywhere. Sony lost you and your great vision, you deserve far better. I'm with you on Xbox.”

What lies behind the cancellation: a shift in PlayStation Studios' priorities, the risks of an expensive espionage action game, Xbox's fight for big names?
